Why we’ve created the Workday AMS Hidden Costs Calculator

We believe that support services should truly be supportive. Third-party support teams should care about your system as much as you do. But many of our ex-AMS clients tell us that their AMS partner didn’t help them advance their Workday system.

Instead, they found themselves paying for efforts that didn’t move them forward.

The reality of traditional Workday AMS

Application Management Services (AMS) are used, to some extent, by most Workday customers. Typically, if nothing goes wrong, we’re content and assume our AMS is doing fine.

However, changing the question from “Has anything gone wrong?” to “What’s getting better?” fundamentally shifts how we evaluate AMS.

Once you have an expectation that your AMS provider could be making your system better you will find many existing Service Level Agreements (SLAs) and Key Performance Indicators (KPIs) are counterproductive. Resolution time SLAs drive fix faster behaviour rather than root cause resolution. Some clients still pay on a per ticket basis which blatantly discourages AMS providers from finding proactive solutions and focusing on case avoidance.

One major issue we hear from former AMS clients is the lack of proactive engagement from their supplier. If you don’t ask or don’t have the knowledge or terminology to ask for something specific, you won’t get it.  Many clients openly admit that while their AMS providers didn’t upskill their team, or identify root causes, or make recommendations to prevent recurring issues it was most likely because they had never asked their provider to do so.

Consider, whether everything you spend on AMS translates into tangible improvements in your system? Does your AMS team have the expertise to genuinely upskill your team?

Over half the AMS hours you’re paying for may be non-value-add or administrative. This means the actual hourly cost of your AMS could be more than double what you think.

Consider time spent gathering information. It includes seeking approvals, turning reported problems into tasks, hiding personal data in screenshots, reviewing tickets or answering queries from your provider many times, troubleshooting before opening a ticket, and testing for recurring issues. The risk of losing your employee’s trust.

While external data breaches can quickly reduce the trust of your customers, internal security flaws risk damaging the trust of your employees by threatening the privacy of their personal information.

Any enterprise management system will have a wealth of personal information about employees. But in a system like Workday, which combines financial, people and operational data all in one place, there’s even more at risk. In many cases, this will include highly sensitive data that covers everything from employees’ disabilities and gender to their home addresses and bank account details.

If any of this information is seen by colleagues who shouldn’t have access to it – or even worse, leaked outside the organisation – it can be incredibly damaging to your employees’ personal lives and their trust towards your company.

In extreme cases, this could happen because of malicious intentions – a disgruntled employee might look to create damage in the organisation. But often, it’s down to a poor Workday configuration.

The common challenge of data governance in Workday.

Ensuring every part of your Workday setup is airtight is no easy task, but one of the most common faults in security setups we see is poor data governance configuration.

If data governance is poorly configured, people in your organisation might be able to see more types of data than they should or have access to more colleagues’ data in Workday than what’s necessary for their role.

For example, your line managers might need to see the compensation of employees in their team, but they likely won’t need to see their banking details. Similarly, they won’t need access to the data of employees outside their team.

In cases where governance measures fail, it can quickly lead to distrust among colleagues, and between employees and the business. But the consequences can be more than just damaged employee trust.

The UK’s Data Protection Act – and equivalent regulations such as the EU’s Privacy and Electronic Communications Directive – don’t just define data breaches as unauthorised attempts to access organisations’ systems. The term also covers instances where the confidentiality, availability and integrity of data have been compromised.

That means poor data governance within Workday could put you at risk of breaking compliance. And if you get audited, it could be a major issue for your organisation.

But how do these data vulnerabilities occur?

Where you might be creating vulnerabilities in Workday.

Data vulnerabilities can form at any point when using Workday. And it’s often down to the management of security roles.

Security roles in Workday define which people can access which data sets. But after their initial setup, organisations can create more roles whenever they need, which can quickly lead to huge complexity. These roles may be created when people move around within the organisation, or the organisation expands and creates new positions.

Whatever the case, if the person who creates these roles leaves the business, it can be difficult to understand who has access to what. And even if data privacy officers do remain in the business, it’s easy for the number of security roles to grow out of control.

In other instances, vulnerabilities can be created from the moment you implement Workday. If you don’t follow Workday’s philosophy from the very beginning, and instead try to make it work like your legacy system by using additional security rules, managing data governance will only get more difficult.

Also, if you don’t set your security rules up for scalability, you’ll quickly encounter more data governance challenges as your organisation grows and may even be forced to redesign your entire setup.

This is something we often see in acquisitions. When the acquired company isn’t properly consolidated into the organisation, data governance gaps are easily created. This might be because the acquisition follows the security rules of the company being acquired rather than the parent company, which might include different job profiles, role privileges and compensation grades.

Preos Insights from Workday Elevate 2024

Yesterday, Caroline, Ben and I attended Workday Elevate London 2024 as Preos was a silver sponsor. The event was a deep dive into the future of AI and Workday Extend, revealing how both will revolutionise customers’ businesses, the role of partners, and the approach Workday is taking. 

Here are my key takeaways and insights from the event:

AI

Workday’s CTO, Joe Wilson, emphasised the critical need for responsible AI practices. At Workday, delivering AI responsibly is not just a goal; they say it’s a way of life. The power of the Workday platform demands it. 

He called for more organisations to participate in data sharing (Innovation Services Agreement), noting that increased access to anonymous data enhances the performance of large language models.

Workday is leveraging AI to deliver ‘Hubs;’ tailored experiences for specific roles, designed to make employee experiences more engaging. Hubs for specified roles – HR Partner, recruiter, finance analyst etc – put the insights and process in one place making work more efficient and improving decisions.

The Workday Skills Cloud, boasting the world’s largest skills ontology, is a perfect application of AI. However, Workday’s approach is rooted in AI assisting in decision-making. Humans make the final decision.  

The key question is what problems is AI solving? Workday says AI is great at:

    • Searching and examining data sets
    • Summarising those patterns identified during the search
    • Prediction; modelling, evaluating scenarios and providing decision support based on patterns
    • Creating content based on those patterns, and personalising it.

For Workday, it means it can deliver improvements around three key areas:

    • Assisted Decisions 
    • Touchless Automation
    • Engaging Experiences

One exciting development is a Copilot capability within Extend, allowing users to incorporate Workday Generative AI into their apps with ease, without needing to code.

Not only does this make the use of AI in Extend apps easy, but the nature of the Workday platform also means that customers benefit from continuous AI improvement; data generated by 65 million users is used to build large language models, and 8 billion daily transactions rapidly improve the models.

A key takeaway for me is that business leaders are asking what problems AI solves. I am sure we will see more development on this, but for now, it’s clear: AI is here to augment, not replace human capabilities.

Workday Extend

Workday Extend is driving the marketplace forward by offering packaged solutions from Workday partners. And Extend is allowing customers to replace outdated applications, like Excel and custom code, with more efficient solutions within the Workday platform.

Adaptability is now a crucial survival skill for all businesses and Extend is the tip of the arrow for adaptability, enabling: 

    • Consolidation: removing outdated code and taking advantage of the Workday platform
    • Urgency: build what you need, now
    • Innovation: Extend apps are only limited by imagination, not skills

Currently, 900 customers are using Extend, with 1,600 apps in production, demonstrating its significant impact and growing adoption.

Workday Elevate 2024 offered a positive outlook on the future of AI and Extend. The atmosphere was filled with curiosity and optimism, as organisations focus on getting day-to-day operations right while exploring these innovations.

Is it time to Optimise your Workday Security?

In the many years of being in the Workday ecosystem, it is rare to encounter a client who doesn’t find Workday Security complicated.

But, this complexity is the core of a strong Workday tenant. It ensures that your worker data, including personal information, stays protected.

Then why do most clients find security to be one of the main points of frustration and a key area where we at Preos are asked to optimise?

Here are some thoughts on why and areas that you should consider:

1.  Lack of Understanding of how Security is set up in Workday and how it Works.

It’s not about the data tables that sit in the background from where information can be derived, but rather having a clear understanding of the relational object-based data model where the different objects can talk to each other most cohesively and efficiently if set up correctly.

2. Complicated or Poor Configuration

Too many intersection security groups (most of which don’t work as intended), active domains and policies that are not needed, and improper assignment of assignable roles, only ensure that the system starts to become unreliable and open to risk. 

It could mean that people in your organisation may be able to see more types of data than they should or have access to more colleagues’ data in Workday than what’s necessary for their role. For example, your line managers might need to see the compensation of employees in their team, but they likely won’t need to see their banking details. Similarly, they won’t need access to the data of employees outside their team.   

3. Unstructured Support and Governance

Your SI Partner will help you create a Workday security model that works for you at the time of implementation. But what happens when hypercare ends? What happens when an acquisition takes place? What happens when someone needs access to additional data in Workday because it is urgent?  

We see clients struggle to maintain their security structure over time because more often than not, the security rules are not set up for scalability, and there is no easy way to create this overview.   

Establishing a Strong Workday Security Framework

It is important to have Center of Excellence representatives who understand Workday Security, who apply the same to your security setup and can ensure that changes are made in a structured and organised manner. It is necessary to equip them with the correct tools for governance & auditing purposes.  

Ultimately, how your organisation is structured will drive your security model in Workday. If you’re operating in a large organisation, you’ll inevitably need more exceptions to Workday’s security roles and overall setup, which will no doubt bring extra complexity.  

But regardless of your size, in a system like Workday, you should set your security up for global design, scalability, and flexibility – and continually check in on your data governance configurations when you go through major changes

    • The domains and policies governing user access?

Meet Adam Strugnell

Meet Deniz Gemici

Deniz, our Workday Advanced Compensation, Talent & Performance and Learning Lead, brings an impressive 12 years of experience in the Workday ecosystem to Preos. She’s also a Workday Partner Product Lead, helping to keep Preos ahead of the curve.

During her time working in the Netherlands, Deniz earned the nickname ‘Sponge’ from her colleagues due to her ability to speak many languages and her thirst for knowledge. Deniz can speak Turkish, English, Dutch and French.

But her professional skills are just as impressive as her linguistic ones. Deniz brings a well-rounded and holistic understanding of many areas within Workday. She emphasises the importance of continuous learning and growth in this rapidly evolving field. 

Deniz’s career has spanned across the globe, and as an avid travel lover, she couldn’t be happier. In addition to her work, she also serves as the travel planner for her family and friends. “They love it if I am travelling with them because I kind of figure everything out!”

Mentorship and Coaching

As an advocate for teamwork and continuous learning, Deniz plays a crucial role in mentoring others. Whether it’s through the Preos graduate program, supporting Turkish university students, or her work as a STEM ambassador, she is dedicated to guiding and inspiring others. “I love teaching and being around the younger generation – it’s energising!” 

Deniz’s teaching extends to our clients, coaching and upskilling when necessary. She emphasises the importance of successful project delivery, meticulous planning, and risk mitigation for clients.

Having a multidisciplinary approach is beneficial. For me, ensuring we deliver a project for our clients successfully is the most important thing.”

Workday Enhancement Services (WES) was born out of a need widely recognised within the Workday ecosystem and communicated to Preos by many of our clients – the need for greater post-go-live support focussed on increasing the value clients derive from Workday. 

Traditional Application Management Services (AMS) have their place, but they come with inherent limitations. From high staff turnover rates to the lack of a consultative approach in ticket-based delivery models, the challenges are numerous – as we have written about in previous articles. We set out to create a solution that truly adds value to your Workday experience. 

With Workday Enhancement Services, it’s not just about a named Workday consultant offering face-to-face support, it’s about growing your internal capability, providing solutions tailored to your unique needs, and enabling your organisation to maximise value from Workday. Our goal is not just to manage issues, but to prevent them.

During our pilot phase, we collaborated with Workday customers – one of these was IFCO Solutions. Their invaluable insights and feedback, along with great input and challenge from the wider team here at Preos, have helped shape WES into a robust solution that enables clients to deliver more value to their businesses, so a huge thank you to all those who have contributed. 

We’re not just announcing a new service but initiating a conversation about deriving greater ongoing value from your investment in Workday. Traditional AMS, while well-intentioned, leans very heavily towards ‘fixing things that go wrong’ and ‘keeping the lights on’. This focus often distracts customers from even considering whether they are getting substantial value from the service.

Investment decisions are typically strategic and outcome-focused. Shouldn’t your investment in your Workday support services be the same?

We think so.

You should be able to clearly see and measure this value – in the improved maturity and user experience of Workday in your organisation, in your team’s performance and confidence, and in your ability to respond to business needs.

Is AMS frustrating you?

Following on from the articles written by DavidCaroline and Ben, I wanted to add my own perspective on the AMS market and, in particular the Workday AMS market.

Having been in technology consulting for more years than I care to admit, I joined Preos just over a year ago and commenced my learning journey on all things Workday, the one thing that has surprised me is the poor AMS experience.

There are so many great things about Workday, why is it then that AMS is not great?

Let’s consider certifications first.

Any partner or customer of Workday reading this will understand that Workday applies a greater level of control over the ecosystem than other ERP vendors. This is one of the reasons why I think Workday represents a higher quality solution than others.

Becoming a Workday Partner is a considerable undertaking, and upon attaining this esteemed status, the subsequent certification of partner staff as Workday consultants proves to be a demanding and costly endeavour.

Customers can also have a form of certification, known as Pro, for their employees. Again, gaining those qualifications requires time and money to be invested.

Given the above, how is it that a partner providing AMS services is allowed non-certified resources to support customers? And why are the AMS vendors willing to take that risk? I think it is one of the aspects that drives down AMS quality. It is surprising to me that it widely occurs. Further, why do some customers choose to work with AMS partners who are not even members of the partner ecosystem? That is a complete mystery to me.

So, does a customer have tools at their disposal to mitigate against the risk of non-certified resources supporting their Workday tenant?

The answer is yes, there are.

In recognition of the fact that not all customers get what they want from their Workday solution, Workday provides a service known as Success Plans. These plans help customers identify where and how they might get more value from Workday and, depending on the tier of success plan purchased, get active support from Workday experts. We at Preos are supporters of Success Plans.

Where the potential great benefit of a Success Plan can falter is in the ability of the customer to execute against the recommendations. If the customer’s internal team or their chosen AMS partner does not have the capability to deliver solutions, it is exceedingly hard to extract value from the plan.

Furthermore, the problem with AMS partners and their role in executing Success Plans is that all they can do is respond to what they have been asked to do in a transactional way. Without specific tenant understanding and that of the broader Workday and business context, they are likely to engage in the ticket ping pong to which Ben referred.

Workday partners are not homogenous.

The main caution I would give to any customer reading this is that not all Workday Services Partners are equal.

Workday created the concept of AMS partners as a subset of their Service Partner group just over a year ago. This was done mainly to distinguish post-production partners from services partners. The primary difference being that a post-production services partner, (or AMS partner) as Workday categorises them, cannot deliver the initial implementation for a new Workday customer, and can be restricted on the number of solutions they can add to an existing customer tenant.

As I am sure you can tell from the above, that means these post-production partners could do an awful lot more than just the ‘race to the bottom’ AMS. But many decide to provide AMS services as the high volume and low margin annuity income mitigates against the constantly fluctuating income profile typically associated with project work.

Preos are the experts in Workday Optimisation. We pride ourselves on our Consultants being certified in multiple Workday disciplines. We don’t ever refer to ourselves as an AMS partner as we don’t do ticket ping pong. And, we won’t ever provide an AMS service. What we will soon do is launch a service that enables customers to turn off AMS and turn on optimisation.

From Graduate to Analyst – My Journey at Preos So Far

Graduating from university and entering the job market can be a daunting experience. It’s a big step forward and an opportunity to find the role that fits you best – professionally and personally.

After graduating from Northumbria University in 2022, where I earned my BSc in Information Technology Management for Business, I joined Preos as a Graduate Project Manager.

Since joining I have been promoted from Graduate to Project Analyst and I’d like to share my journey so far.

Hearing from the Preos team at an online careers event left an impression on me. From all the organisations present, Preos caught my interest because of the team’s enthusiasm as they spoke about Preos values and the many opportunities available. 
 
Whether your interests are project management or consultancy, it was clear that Preos not only provides opportunities for career growth but encourages you to take ownership and share ideas. It perfectly aligned with my aspirations and felt like the perfect place for a graduate like me to start my career. 
 
Especially appealing was the flexibility of roles at Preos. Here, I wasn’t restricted to a single path but encouraged to explore and get exposure to different roles and responsibilities.
Preos specialises in Workday. Although I had no prior exposure to Workday, the team assured me it was not a roadblock. They emphasised that if you are willing to learn, the opportunities for growth and development are endless. Their confidence in my ability to learn affirmed my decision to join Preos.  
 
I joined as a Graduate Project Manager in the delivery team in 2022. My responsibilities were diverse including developing project plans, monitoring projects, budgeting, risk assessment, providing operational support, and maintaining good client relationships.   
 
Every day here at Preos is different with a diverse range of different clients and projects, making the work environment perfect for a graduate wanting to develop more project management skills.  
As Preos is a smaller consultancy, it is easy to collaborate and get support from everyone to support your professional growth. I particularly enjoyed working with the Project Managers to learn their different approaches, use of tools and management styles.  
 
I like the flexibility of the hybrid work structure at Preos. We have the option to work from home or our offices in Newcastle or London. The Newcastle office is in a good spot close to the quayside and city centre of Newcastle Upon Tyne and the London office is centrally located.  

One of my favourite things about working here is the quarterly company meet-ups. It is a great time to catch up with everyone in person, collaborate and learn together.

We have two days of workshops and brainstorming during the day and then in the afternoon we usually do an activity together and head out for dinner and drinks in the evening. If you’re a foodie like me, these are something to look forward to. The December meeting was fun at Lara Croft’s Tomb Raider experience and then out for food at Shaka Zulu in Camden.

Starting a new role in any company can be daunting as a graduate. I appreciated meeting the whole team in person within the first few weeks of starting my role. Everyone was so friendly and was great at welcoming me and the other graduates into the organisation.  
 
During my time in the graduate scheme, I have been given many opportunities for training and support. The graduates all completed Workday HCM Fundamentals training which included 62 hours of training on HCM Fundamentals, Business Process Fundamentals and Report Writer to grow my Workday knowledge. I also worked closely with consultants and shadowed Project Managers throughout different projects at Preos.

I have since been promoted from a Graduate to a Project Analyst. Today, I manage projects independently, and it’s a testament to the incredible growth and learning opportunities that Preos provides.

If you’re a recent graduate considering a similar career path, consider joining a smaller company like Preos instead of one of the big 4. Having a big name on your CV might sound tempting, but a boutique consultancy like Preos offers direct interaction with clients, more involvement, and countless opportunities to make an impact. All of these contribute to your personal and professional growth, paving a great path for your future career. At Preos, if there is an area I want to learn more about, I can get project exposure or do more training.

And here’s my top tip: say yes to every opportunity that comes your way! Push yourself out of your comfort zone because that’s the only way you grow. If you’re interested in exploring different departments, get as much exposure as possible to different workstreams and technologies. You might surprise yourself at how capable you are.
