After years of helping organisations manage Workday’s bi-annual releases, I’ve seen firsthand how these updates can feel like both an opportunity and a burden. Here’s why it’s time to shift our perspective on what these releases truly represent for your business.

Every six months, Workday delivers a new feature release packed with updates designed to make the platform more powerful and aligned with the changing needs of organisations. These updates are full of potential, but for many businesses, they can also feel overwhelming. Release backlogs grow, adoption slows, and the promise of these updates remains just that – a promise. 

As someone who’s worked with countless organisations to maximise the full value of Workday, I can confidently say that feature releases are just the beginning. To truly maximise your investment in Workday, it’s about partnership, planning, and building internal capability. 

Let’s talk about how to turn updates into outcomes. 

The challenge 

When I speak to Workday customers, the same challenges come up time and again: 

“We’re falling behind on updates.”
Life happens, daily operations, competing priorities, and limited resources often mean release backlogs accumulate. 

“We don’t know which features are right for us.”
With every release, Workday offers a wealth of new possibilities. But deciding what’s relevant and impactful isn’t always straightforward. 

“We need more than a short-term fix.”
Many organisations don’t just want help implementing new features; they want to build a long-term strategy and upskill their teams to take ownership of Workday’s evolving capabilities.

These conversations underscore a truth: feature releases aren’t just about ticking boxes. They’re an opportunity to evolve your system, improve processes, and get more value from your subscription. But seizing that opportunity takes more than awareness—it requires a clear plan and the right support. 

So, what advice do I give to those Workday customers? 

When faced with the challenges of release backlogs or uncertainty about which features to prioritise in new releases, I say: 

Start with a clear plan
Begin by evaluating the updates in the context of your organisation’s goals. Which features align with your priorities? Which updates will deliver the greatest value for your team? Prioritising high-impact changes ensures you’re focusing your efforts where they matter most. 

Treat the release like a “mini-project” 
Adopting new features isn’t just an IT project – it’s an organisational effort. Engage stakeholders across different functions early on to identify opportunities and challenges. 

Communicate the WHY 
The Release may impact end-users and therefore require change management. Leveraging Workday Announcements to communicate changes and updates to job aides are common tasks included in the Test Plan. 

Adoption is more successful when employees understand how new features benefit them. Whether simplifying processes, increasing compliance, or saving time, communicating these advantages helps build buy-in and reduces resistance to change. 

Upskill your team 
New features are only as effective as the people using them. Take the time to invest in training and enablement for your internal Workday team. By building their knowledge and confidence, you’re setting the foundation for long-term success. 

Taking a partnership approach

This is where Workday Enhancement Services (WES) come in. Unlike traditional support models, WES isn’t about handing over the reins. It’s about partnership. How to perfect Workday release management

In this blog, we look at Workday release management and the key steps to doing it well.

Keeping your iPhone updated with the latest iOS couldn’t be simpler.  Apple pushes the update to your handset, and as long as you’ve got enough battery, you can sit back and watch that black bar progress across your screen until it’s complete.

That’s it. Done. 

Within a few minutes, you’re on the latest code and benefitting from Apple’s newest features. Like your iPhone, Workday is also in the Cloud and receives periodic updates. But the update process isn’t quite as simple.

Types of Workday releases 

Workday release changes through weekly service updates and bi-annual feature releases.

Weekly Service Updates
These are mainly bug fixes and off-cycle enhancements to your existing Workday functionality, released within a weekend maintenance window. They don’t impact your configuration, and, therefore, don’t need regression testing. Examples include modifications to the user interface including font sizing, background colours, reporting components and web service updates.

Bi-Annual Feature Releases
More significant changes to features and functionality are delivered every six months. Some changes will be automatically available, whereas others you will need to set up. Workday gives you five weeks to plan, test and communicate upcoming changes. Examples include enhancements to existing functionality, new web services, bug fixes and brand-new products.

How to manage feature releases

Customers who don’t have the internal resources to understand, test and deploy Workday releases face the harsh reality of missing out on functionality they continue to pay via their subscription. In a worst-case scenario, they can even become non-compliant.

Workday recommends treating feature releases as mini-projects and suggests assigning an Update Manager to own the planning and execution of a Test Plan.

Test Plans for effective Workday release management

Just because some of the feature release updates are labelled as ‘no setup required’, doesn’t mean you can disregard testingThe Update Manager must determine if there are any configuration changes required to accommodate the new automatically available features.

Incidentally, while a Feature Release often introduces new functionality, it may also retire old features. So, it’s vital that you understand the implications of losing Workday configuration you may depend on.

While Workday provides material for each Feature Release, there’s a lot of it – and it’s not always easy to understand. Feature Release GuidebooksWhat’s New in Workday and Feature Considerations are some of the literature available, and your Workday team will need to have the skills to interpret the information correctly.

To help Workday customers manage the complexity of information available, Preos creates a simplified release guide which includes releases handpicked by our team of Workday experts. Plan your tenant strategy 

You will also need to plan your Tenant Strategy – something which can vary depending on the scope and timelines of the release.

Preparing a plan which details how testing is managed between Sandbox, Sandbox Preview, Implementation and Implementation Preview tenants is key to ensuring features are tested and migrated to Production error-free within the intended release window.

Carefully consider the timing of the releases. You may choose to delay the release of certain opt-in features to allow a smoother change management process. Again, this feeds into your Tenant Strategy.

Finally, there are non-technical aspects to consider, such as change and communications. The Feature Release may impact end-users and therefore require change management. Leveraging Workday Announcements for communicating changes and updates to job aides are common tasks included in the Test Plan.

Execute Test Plan

Due to Workday’s limited preview window, you will need a well-prepared Test Plan you can execute efficiently.

The Test Plan should detail all Workday components in scope for test execution. This isn’t a simple task and requires in-depth knowledge of the existing functional, integration and data elements in your Workday instance.

Summary

Investing in Workday and deploying a configuration that works for your organisation at that time is, of course, important. However, the initial deployment of Workday is just the first step in your HRIS journey.

Organisations evolve, their system needs evolve, and Workday’s features evolve. So it’s equally important that you invest in effective Workday Release Management to ensure you keep on top of the releases and continue to get the most out of your Workday solution.

Meet Deniz Gemici

Deniz, our Workday Advanced Compensation, Talent & Performance and Learning Lead, brings an impressive 12 years of experience in the Workday ecosystem to Preos. She’s also a Workday Partner Product Lead, helping to keep Preos ahead of the curve.

Deniz’s career has spanned across the globe, and as an avid travel lover, she couldn’t be happier. In addition to her work, she also serves as the travel planner for her family and friends. “They love it if I am travelling with them because I kind of figure everything out!”

As an advocate for teamwork and continuous learning, Deniz plays a crucial role in mentoring others. As the Services Development Director at Preos, it is with real excitement that I introduce our latest offering, Workday Enhancement Services (WES).  

Workday Enhancement Services (WES) was born out of a need widely recognised within the Workday ecosystem and communicated to Preos by many of our clients – the need for greater post-go-live support focussed on increasing the value clients derive from Workday. 

Traditional Application Management Services (AMS) have their place, but they come with inherent limitations. From high staff turnover rates to the lack of a consultative approach in ticket-based delivery models, the challenges are numerous – as we have written about in previous articles. We set out to create a solution that truly adds value to your Workday experience. 

With Workday Enhancement Services, it’s not just about a named Workday consultant offering face-to-face support, it’s about growing your internal capability, providing solutions tailored to your unique needs, and enabling your organisation to maximise value from Workday. Our goal is not just to manage issues, but to prevent them.

During our pilot phase, we collaborated with Workday customers – one of these was IFCO Solutions. Their invaluable insights and feedback, along with great input and challenge from the wider team here at Preos, have helped shape WES into a robust solution that enables clients to deliver more value to their businesses, so a huge thank you to all those who have contributed. 

We’re not just announcing a new service but initiating a conversation about deriving greater ongoing value from your investment in Workday. Traditional AMS, while well-intentioned, leans very heavily towards ‘fixing things that go wrong’ and ‘keeping the lights on’. This focus often distracts customers from even considering whether they are getting substantial value from the service.

Investment decisions are typically strategic and outcome-focused. Shouldn’t your investment in your Workday support services be the same?

We think so.

You should be able to clearly see and measure this value – in the improved maturity and user experience of Workday in your organisation, in your team’s performance and confidence, and in your ability to respond to business needs.

Is AMS frustrating you?

Following on from the articles written by DavidCaroline and Ben, I wanted to add my own perspective on the AMS market and, in particular the Workday AMS market.

Having been in technology consulting for more years than I care to admit, I joined Preos just over a year ago and commenced my learning journey on all things Workday, the one thing that has surprised me is the poor AMS experience.

There are so many great things about Workday, why is it then that AMS is not great?

Let’s consider certifications first.

Any partner or customer of Workday reading this will understand that Workday applies a greater level of control over the ecosystem than other ERP vendors. This is one of the reasons why I think Workday represents a higher quality solution than others.

Becoming a Workday Partner is a considerable undertaking, and upon attaining this esteemed status, the subsequent certification of partner staff as Workday consultants proves to be a demanding and costly endeavour.

Customers can also have a form of certification, known as Pro, for their employees. Again, gaining those qualifications requires time and money to be invested.

Given the above, how is it that a partner providing AMS services is allowed non-certified resources to support customers? And why are the AMS vendors willing to take that risk? I think it is one of the aspects that drives down AMS quality. It is surprising to me that it widely occurs. Further, why do some customers choose to work with AMS partners who are not even members of the partner ecosystem? That is a complete mystery to me.

So, does a customer have tools at their disposal to mitigate against the risk of non-certified resources supporting their Workday tenant?

The answer is yes, there are.

In recognition of the fact that not all customers get what they want from their Workday solution, Workday provides a service known as Success Plans. These plans help customers identify where and how they might get more value from Workday and, depending on the tier of success plan purchased, get active support from Workday experts. We at Preos are supporters of Success Plans.

Where the potential great benefit of a Success Plan can falter is in the ability of the customer to execute against the recommendations. If the customer’s internal team or their chosen AMS partner does not have the capability to deliver solutions, it is exceedingly hard to extract value from the plan.

Furthermore, the problem with AMS partners and their role in executing Success Plans is that all they can do is respond to what they have been asked to do in a transactional way. Without specific tenant understanding and that of the broader Workday and business context, they are likely to engage in the ticket ping pong to which Ben referred.

Workday partners are not homogenous.

The main caution I would give to any customer reading this is that not all Workday Services Partners are equal.

Workday created the concept of AMS partners as a subset of their Service Partner group just over a year ago. This was done mainly to distinguish post-production partners from services partners. The primary difference being that a post-production services partner, (or AMS partner) as Workday categorises them, cannot deliver the initial implementation for a new Workday customer, and can be restricted on the number of solutions they can add to an existing customer tenant.

As I am sure you can tell from the above, that means these post-production partners could do an awful lot more than just the ‘race to the bottom’ AMS. But many decide to provide AMS services as the high volume and low margin annuity income mitigates against the constantly fluctuating income profile typically associated with project work.

Preos are the experts in Workday Optimisation. We pride ourselves on our Consultants being certified in multiple Workday disciplines. We don’t ever refer to ourselves as an AMS partner as we don’t do ticket ping pong. And, we won’t ever provide an AMS service. What we will soon do is launch a service that enables customers to turn off AMS and turn on optimisation.

What clients tell us about AMS…

Following on from David and Caroline’s articles on Application Management Services (AMS), I thought I would share some of the client feedback I receive. Whether your service is labelled AMS, Managed Service, Outsourced Support or some other name, the fundamental findings remain true.

David Cruise and Caroline Eder have already indicated the ticket-based process is frustrating. It is what we in Preos refer to as ticket ping pong. Every movement of the ticket back and forth between the customer and the AMS provider results in a charge, 80% of which is non-value add.

AMS often acts as a training ground for the willing, enthusiastic and ambitious people who start their careers in Workday before advancing into consulting roles on implementations. For the economics of AMS to work, low pay is required to keep costs down, but this limits the quality and experience of the consulting. Customers tell me they want insights into how other customers resolve business challenges in Workday BAU, but this requires years of experience, often in the same industry. This is very hard to find within a typical AMS practice.

High levels of labour turnover or internal churn in vendors organisations result in disconnected support. The less experienced want to progress in their careers so long tenure will not typically be normal.

AMS teams cover multiple customers. These customers have Service Level Agreement targets that need to be hit and the pressure to deliver the numbers probably overrides other factors more important to the customer.

The ticket-based delivery model used in the large offshore AMS service centres often leads to a lack of continuity of consultants throughout the ticket lifecycle. The individuals must rely on the notes recorded in the ticket management system and have no personal context or previous involvement with the customer’s support request, making it harder to design and deliver the right solution. Instead, more time (and money) is spent playing catch up with the previous AMS agent and/or customer who gets frustrated at having to repeat the ask.

We have come across instances of clients using organisations that are not Workday certified. The risk to quality is high as the vendor is typically trying to skirt around Workday quality assurance processes.

AMS is a loss leader for many of the big consultancies. Witness Kyndryl, the spin-off from IBM, which is having to fundamentally restructure itself following years of IBM selling their services at very low or no margin. Kyndryl is changing successfully and has made a big commitment to using Workday as one of its core platforms. AMS typically sits as a division within a much larger organisation and is intended to be low-margin, high-volume.

Building on that point, even where the low cost to the customer might seem a bargain, we see many instances where AMS is not cost-efficient. The customer usually having to re-work or double hand but, as that cost is not so easily visible, it does not get the attention it deserves.

In summary, all these factors result in our clients feeling frustrated and annoyed, wondering what value they get from AMS, disillusioned as they cannot exploit Workday to its full potential and concerned about swapping vendors as they will get more of the same.

Having written all the above, I should stress that some AMS vendors provide services with which their customers are satisfied; sophisticated Workday customers know how to get the best from their provider. But it is infrequent and down to the dedication of outstanding staff in both the customer and AMS organisation.

When AMS services started many years ago, they were genuinely adding value. The static nature of on-premise solutions meant AMS providers could keep enhancing solutions. Last week David Cruise wrote about how AMS (Application Management Services) provides Low Value, Low Return. David mentioned that I have been leading the charge on how we think Workday customers should be supported to ensure they get High Value, High Return. We will have more news to share at Workday Rising EMEA but for now, I wanted to pose a few questions for you all to think about. 

What if you could have a service that focused on case elimination and not on managing high volumes of cases to a rapid close? We think that adds more value to your organisation.

And if, while focusing on case elimination, what if you could work with experts that deliver skills improvements in your HRIS and Finance Systems support teams so your internal team become more and more self-sufficient over time? That might be a better focus for your business rather than spending time managing your AMS partner so they properly fix an issue, not just do enough to close the ticket.

Workday Go-Live: When the work really starts

Preos’s latest Workday Optimisation report considers what happens after an organisation’s new instance of Workday goes live.

The path to Workday implementation is well-trodden and, from a technical perspective at least, Workday can be up and running through a tried and tested methodology.

The dangers of deploying Workday at speed

Workday is built on a single code base, which means all customers start with exactly the same version.

This ensures that all Workday’s clients are up-to-date, benefit from fixes and upgrades immediately, and see the same core design.

This approach also simplifies support and makes it much easier for Workday to develop and deploy new functionality consistently.

Workday releases regular updates and enhancements to all customers at once, and there is a defined process to review, test and deploy these changes that is the responsibility of the customer.

During your Workday implementation, you will have been advised to stick to ‘out of the box’ configuration as much as possible.

This undoubtedly makes deployment faster and easier, but it means your business may have had to compromise the ways you do things to fit within the standard Workday processes.

And compromises lead to gaps in functionality that impact Workday adoption.

Another consequence of rapid deployment can be a lack of planning for the post-Go Live management of Workday. This includes the direct support team and also the system management – the process to plan, configure, test and deploy changes and updates to the live production tenant.

Workday requires you to continuously adapt your business to take advantage of the regular enhancements and new features.

You cannot stand still.

You need a solid, reliable design base to build on and effective processes to plan, build, test and deploy new functionality while providing support to your business for day-to-day activities.

Issues with design can lead to increased support calls, poor user experience and poor Workday adoption, all of which can derail your ability to adopt new changes.

It becomes a vicious circle that needs to be broken.
